Co-living CAC and channel economics

A governance-led way to assess acquisition cost, attribution and channel quality without allowing headline lead volume to drive leasing decisions.

Define acquisition cost before comparing channels

Customer acquisition cost is useful only when its numerator and denominator are consistent. Agree whether it includes media, agency commissions, listing fees, sales payroll, creative, referral credits and technology. Then identify whether the denominator is a qualified application, a signed agreement or a completed move-in. Owners should usually review several versions rather than allow one compressed figure to answer different questions.

The operator must reconcile cost records to invoices and move-in records to its property system. Excluding a difficult cost category may make a channel look efficient while shifting the expense into another budget line. Document allocation methods for shared brand activity and team costs. A clear methodology is more valuable than a superficially low CAC number.

Make attribution auditable

Residents encounter more than one touchpoint, so attribution is a governance choice rather than a discovered fact. Set a primary-source rule for operational reporting, retain supporting touchpoints and apply the rule consistently. Capture source at first enquiry, preserve campaign parameters and record any later referral or agent involvement. Staff should not overwrite a source simply because a commission is disputed.

Audit a sample of resident files each month against CRM history, inbox records and agency introductions. Duplicate leads, expired listings and manually entered enquiries are predictable sources of error. The owner should receive exception counts and their resolution. Where a source cannot be verified, classify it honestly as unallocated rather than force it into the channel that makes a report attractive.

Judge quality after move-in

A channel that produces bookings can still be unsuitable if residents cancel, fail affordability checks, arrive with inaccurate expectations or generate excessive servicing work. Review completed move-ins alongside contract length, payment setup, early termination requests, complaints and arrears treatment. These are risk indicators, not reasons to make assumptions about any individual resident or demographic group.

Use cohorts by booking month and source, with enough time for behaviour to emerge. Avoid declaring a winner from a short campaign or a handful of contracts. The operator should pair the data with examples of messages, listings and call scripts, enabling the owner to see whether the channel attracted the right expectation of co-living and inclusive services.

Set channel-specific commercial controls

Agency terms require particular care: define introduction, fee trigger, protection period, cancellation treatment, duplicate rules, brand standards and access to applicant data. The operator should maintain an approved-agent list and a register of exceptions. Paying a fee for a resident who found the building directly is not a marketing cost; it is a control failure that should be visible.

For paid digital activity, approve a test budget, creative, landing destination, audience safeguards and reporting cadence. Marketing claims should match the agreement and operational reality. Owners should ask how outdated prices, unavailable amenities or incomplete accessibility information are removed from every listing. A channel can damage value even when its invoice is small.

Use experiments with stopping rules

A sensible channel test has a hypothesis, finite budget, intended audience, measurement window and a pre-agreed decision maker. For example, a campaign may test whether a specific message creates qualified viewings for a defined studio group. It should not be allowed to run indefinitely because it generates attention. The operator needs authority limits and a route for rapid approval when a genuine opportunity appears.

Stopping rules protect both cash and judgement. Pause when tracking fails, claims cannot be substantiated, lead follow-up is below standard or the channel creates an unacceptable cancellation pattern. Continue only when evidence supports the commercial objective. Record the result, including negative results, in a channel register so the asset does not repeat an expensive experiment after staff change.

Integrate acquisition with revenue management

CAC decisions cannot be detached from price, availability and lease duration. A costly channel may be appropriate for a hard-to-let studio at a defined point in lease-up, yet poor value for inventory already receiving direct demand. The weekly trading meeting should examine channel spend beside the inventory map, enquiry quality, agreed prices and upcoming void dates.

Do not use a theoretical lifetime value to justify unlimited spend unless the assumptions and evidence are explicit. In co-living, contract changes, inclusive cost exposure and resident experience can alter the economic picture. Owners should require a conservative scenario, a base scenario and a stated decision threshold. The purpose is disciplined allocation, not a complex model that hides commercial judgement.

Prepare evidence for owner and lender scrutiny

A channel report should be capable of surviving diligence after the individuals who prepared it have moved on. Retain invoices, approved budgets, campaign records, agency terms, CRM exports, attribution exceptions and the reconciliation to completed agreements. This evidence is useful when an owner challenges an expense, but it is equally useful when an operator seeks approval to scale an approach that has earned confidence.

Lenders and asset managers need a narrative that is conservative about pipeline and precise about committed cost. Give them a dated view of open spend, cancellation exposure and dependencies on a single platform or intermediary. If reporting relies on a manual spreadsheet, document the control, reviewer and source export. A transparent limitation is preferable to an apparently exact result that cannot be reproduced.

Key takeaways

  • Agree CAC scope and the move-in definition before reporting.
  • Audit attribution from source records, not CRM labels alone.
  • Assess channel quality after arrival and early resident experience.
  • Give every test a budget, hypothesis and stopping rule.

Questions owners ask

Is the cheapest lead source always best?

No. Lead cost says little about qualification, conversion, cancellations, service burden or the accuracy of expectations created by the message.
